Conversation intelligence and live coaching can share capture, account context, approved content, and governance, but they solve different jobs. Retrospective intelligence indexes completed conversations for review and analysis. Live coaching must detect a narrow moment and deliver a safe, timely prompt without distracting the rep.
Choose one platform when the shared evidence loop is strong and each mode passes its own test. Choose two when a specialist is materially better and the integration preserves identity, permission, and versioned evidence.

Map shared and separate requirements
Shared requirements include correct meeting identity, participant mapping, authorized capture, retention, CRM association, approved knowledge, audit, access, export, and deletion. Separate requirements include post-call search and calibration for intelligence, plus trigger timing, prompt caps, dismissal, and rep attention for live coaching.
Do not let a shared transcript imply shared authority. A platform may be permitted to summarize a call but not score an employee, push a stage change, or surface confidential history during a meeting with external participants.
Write separate acceptance criteria for each mode
Retrospective acceptance should define which meetings become searchable, how speakers are resolved, how transcript corrections work, which labels require human confirmation, and which downstream reports may consume them. Live acceptance should define the few moments worth interrupting, the evidence a prompt may reveal to the rep, the useful timing window, and the conditions that force abstention.
Keep permissions separable in procurement and configuration. A team should be able to enable post-call summaries without enabling live prompts, and enable a narrow live reminder without giving the product authority to score every conversation. If the vendor offers only one global switch, treat that coupling as a control limitation.
Evaluate the evidence loop
A strong combined system creates a controlled loop: authorized capture; source-linked transcript; human-correctable retrospective labels; approved playbook update; versioned live retrieval; rep feedback; incident review. A weak system lets generated summaries silently become future prompt truth.
NIST's Generative AI Profile describes confabulation as confidently presented false or erroneous content. Prevent that risk from compounding: distinguish transcript text, model inference, human decision, and approved knowledge. Every live factual prompt should name its evidence or clearly state uncertainty.
Version each layer independently. A transcript correction should not rewrite the original media record; an approved coaching rule should retain its author and effective date; a retired battlecard should stop appearing in new prompts without disappearing from old audit logs. When a manager edits a retrospective label, capture whether the change corrects evidence, changes interpretation, or updates policy.

Test distraction and false prompts
Build one labeled set with true triggers, excluded mentions, ambiguous context, overlapping speech, poor audio, incorrect CRM history, stale battlecards, no-answer questions, and prompt-injection attempts. Have calibrated reviewers label trigger, timing window, evidence, response, and no-prompt cases before vendors run.
Measure retrospective evidence precision and required-field recall separately from live trigger precision, recall, latency distribution, citation correctness, prompt use, dismissal, buyer-question recall, and critical error. A high transcript score cannot compensate for disruptive live prompts.
Use a staged pilot with mode-specific stop rules
- Offline retrospective test: compare transcript, summary, labels, search, and export against the frozen meeting set.
- Offline prompt simulation: replay the same calls and grade whether each proposed prompt was supported and timely.
- Shadow live mode: generate prompts without showing them; compare them with the later reviewer labels.
- Bounded live mode: show only approved low-consequence triggers to consenting eligible reps.
- Controlled expansion: add one trigger or call type at a time after revalidation.
Stop live mode on cross-account context, unauthorized disclosure, repeated false prompts in a critical class, missing audit logs, or inability to disable the intervention. Stop retrospective use for employee evaluation if labels are uncalibrated or cannot be corrected. A combined vendor can fail one mode while remaining acceptable for the other.
Choose one platform or two
Choose one when it reduces capture and policy duplication, keeps one meeting identity, supports mode-specific permissions, and passes both quality gates. Choose two when independent specialists outperform and the seam is observable, idempotent, permissioned, exportable, and recoverable.
Reject a bundle that cannot disable live mode while retaining post-call analysis, or cannot export evidence without generated interpretations. Prefer two systems when different teams own the modes, sensitive calls require post-call-only handling, the live specialist needs a smaller permission surface, or retrospective migration history is too valuable to disturb. Prefer one when duplicate recording is the larger risk, the shared identity model removes persistent matching errors, and independent controls still let administrators limit each use.
Document the edge cases before signing: calls with several opportunities, internal meetings accidentally captured, recurring links reused for a different account, interpreters or assistants speaking for participants, a rep moving teams, a participant joining late, a deleted recording, and a buyer requesting correction or deletion. The chosen architecture must produce an accountable answer for every case.
